Competitor Benchmarking

Competitor benchmarking compares your performance with a fixed set of competitors on the same metrics, showing where you lead and where you lag.

What is competitor benchmarking?

Competitor benchmarking is the practice of measuring your performance against a defined set of competitors, on the same metrics and over the same period, so you can see where you lead, where you lag and by how much. It turns a number that means little on its own into a clear position in the market.

Marketers have long benchmarked things like pricing, search rankings, share of search, ad spend and review scores. In AI search, the benchmark moves to the answers themselves: which brands AI assistants mention, cite and recommend for the questions your buyers ask, and how your brand compares.

Why competitor benchmarking matters in AI search

Space in an AI answer is limited. An assistant that recommends three tools for a use case puts those three on the shortlist and leaves everyone else out. Your own mention count can rise while competitors grow faster, which looks like progress but means you are losing ground. Only a benchmark shows that.

A benchmark also tells you what to work on. When a competitor suddenly gains visibility, the jump can often be traced to a specific new source, such as a comparison article or a review roundup that AI models started citing. Finding that source shows you where to respond.

How to benchmark your AI visibility against competitors

  1. Pick five to ten competitors that really compete with you for the same prompts. Revisit the set every quarter, since AI answers sometimes surface rivals you were not watching.

  2. Track the same category prompts for every brand, across the AI models your buyers use.

  3. Compare core metrics: AI share of voice, mention rate, average position, sentiment and citations.

  4. Review the data weekly and look at trends rather than single days, which are mostly noise.

  5. Split results per AI model: leading on one assistant and trailing on another tells you where to focus.

A useful rule of thumb: your AI share of voice should at least match your market share. Trackbase benchmarks you daily against up to 10 competitors across 11 AI models, and the blog explains how to compare your AI visibility against competitors in more detail.

Examples of competitor benchmarking

  • A B2B payroll software vendor finds that it leads on ChatGPT but trails two competitors on Gemini, so it spends the next quarter on the sources Gemini cites.

  • A Dutch bicycle webshop sees a competitor jump in AI answers within a week and traces it to a new “best e-bike shops” article that several assistants now cite.

  • A marketing agency adds a monthly benchmark to every client report, showing the client's AI share of voice next to its five main competitors.

  • A skincare brand learns that it is mentioned as often as its rivals but usually in last place, so it works on the reviews and comparisons that shape the order.

Frequently asked questions

How many competitors should I benchmark against in AI search?

Five to ten is a practical range. That is enough to represent the real market conversation and few enough to keep the numbers readable. Choose brands that compete for the same prompts, not just companies in the same industry. Review the set every quarter, because AI answers sometimes name competitors you had not considered.

Which metrics should an AI competitor benchmark include?

Start with share of voice (your mentions as a share of all brand mentions in the tracked answers) and mention rate on category prompts. Add average position to see who gets recommended first, sentiment to see how each brand is described and citations to see whose content the models use as a source. Split everything per AI model.

How often should I benchmark AI visibility against competitors?

Collect the data daily, because AI answers change often, but review it weekly. Single-day swings are mostly noise, while weekly trends show real movement. Once a month or quarter, do a deeper review: check whether your competitor set is still right and connect changes in the benchmark to the content, PR and product work you did.
